Product-led or sales-led growth: which fits us?

The choice is mostly made for you by your price point, your product's time to value and who signs.

✓ Answer

Product-led growth fits products that are cheap enough to buy without approval and show value within a session or two. Sales-led growth fits complex products, larger contracts and buying groups that need a person to guide them. Most B2B SaaS companies end up with a hybrid: self-serve for small teams and a sales-assisted path for larger accounts.

How to choose

Look at your last 20 deals. If most closed without a call and were under a few hundred dollars a month, lean product-led. If most needed demos, security reviews and several approvers, lean sales-led. If you see both, design a hybrid with a clear trigger for sales to step in, such as team size or usage.

Buyers want both

Gartner's 2026 research found 67% of B2B buyers prefer a rep-free experience, yet 69% want to validate AI-generated insights with a sales rep. That supports self-serve evaluation with easy access to people.

Watch out for
  • Going product-led with a product that needs setup help.
  • Sales calls forced on small self-serve buyers.
  • No trigger for when sales steps in.
  • Free plan with no path to paid.
  • Different pricing for the same thing in each motion.
Good signs
  • Motion matched to price and time to value.
  • Clear sales trigger based on usage or company size.
  • Activation measured for self-serve.
  • Pipeline measured for sales-led.
  • One pricing page that serves both.

Follow-up questions

Can enterprise software be product-led?

Parts of it can, such as a free tier or trial for teams. The company-wide deal usually still involves sales.

When should a product-led company add sales?

When larger accounts sign up and need help with security, billing or rollout.

Is product-led cheaper?

It can lower CAC for small deals but needs more product and onboarding investment.
