Fractional CMO or full-time CMO: which is right for us?

✓ Answer

Choose a fractional CMO when you need senior decisions and direction but not daily management, usually before $5M ARR or before you have a marketing team of three or more. Choose a full-time CMO when marketing needs a leader every day, the team is growing and marketing decisions shape product and pricing every week.

What you give up with fractional

Availability. A fractional CMO can't be in every meeting or react the same day to every issue. HBR's research on part-time leaders names limited availability as the main risk, and it is real. Agree on response times and a weekly cadence in the contract.

When to switch

Switch when the fractional CMO's calendar becomes the bottleneck: decisions wait for their day, the team needs more coaching than they can give, and the board wants a marketing leader in the room. A good fractional CMO tells you when this point arrives and helps you hire.

Watch out for
  • A fractional CMO under 4 hours a week expected to lead a team.
  • A full-time CMO hired with no team or program budget.
  • No agreed response times in a fractional contract.
  • Choosing on cost alone without defining the job.
  • No plan for the handover between the two.
Good signs
  • The weekly need is written down in hours and decisions.
  • A clear trigger to switch, such as team size or ARR.
  • The fractional CMO helps hire the full-time leader.
  • Overlap of a month or two during the handover.
  • Budget for execution whichever you choose.

SaaStr argues fractional marketing leadership works when the person spends at least 60% time and owns the KPI, which is close to an interim role. Below that, set narrower goals.

Fractional leaders bring senior experience at lower cost, but must be excellent at using limited time. Companies should agree on metrics and check-ins from the start.

Founders who switched from fractional to full-time usually describe the trigger as team size: once three or more people needed daily direction, part-time stopped working.

Follow-up questions

Can a fractional CMO become full-time?

Sometimes. It works best when both sides agree early that it is an option and set a review point.

Is fractional only for small companies?

No. Larger companies use fractional leaders between hires, for a new market or for a specific project.

How long should we stay fractional?

As long as part-time senior direction is enough. Many companies stay fractional for one to two years before hiring full-time.
