✓ Answer

In the first 90 days a fractional CMO should deliver a written ideal customer profile, positioning your sales team uses, a measurement baseline, a channel plan with funded tests and pass marks, and a recommendation on the team you need. Early pipeline movement is a bonus, not the main test. If you don't have the documents and decisions by day 90, the engagement is not working.

PeriodFocusWhat you should have
Days 1 to 30Listen and diagnoseCustomer and sales-call review, ICP draft, measurement baseline, list of quick fixes
Days 31 to 60DecidePositioning and messaging, channel plan with test budgets, first tests live
Days 61 to 90Run and reviewFirst test results, briefs for execution, team and hiring recommendation, next-quarter plan
Measurement baseline means pipeline by source, CAC and conversion rates you can trust.

What good looks like

By day 30 the fractional CMO should be able to tell you who your best customers are and why they bought, using your own data and calls. By day 60 your site and sales deck should say the same thing. By day 90 you should know which channel tests passed, which failed and what happens next quarter.

What should worry you

A long discovery phase with no draft decisions, a plan that ignores sales, or a heavy focus on tools and dashboards before the message is clear. Measurement matters, but it supports decisions. It is not the deliverable.

Watch out for
  • No draft ICP or positioning by day 30.
  • No conversations with customers or sales calls reviewed.
  • New tools bought before the plan is agreed.
  • Tests with no pass marks written in advance.
  • A 90-day review that is a slide deck, not decisions.
Good signs
  • Sales-call and customer review in the first two weeks.
  • Written decisions you can share with the team.
  • Funded tests with pass marks live by day 60.
  • A clean pipeline-by-source baseline.
  • A clear next-quarter plan and team recommendation.

HBR recommends clear metrics and regular check-ins from day one. A 90-day plan with dated deliverables is the simplest way to do that.

Follow-up questions

Should we expect pipeline growth in 90 days?

Sometimes, if quick fixes are available. Most pipeline changes show in the second and third quarter.

Who should a fractional CMO talk to first?

Customers, the sales team and whoever runs current campaigns. Those three groups explain most problems.

What if the 90-day review is weak?

Agree on changes or end the engagement. A clear review point is the reason to plan in 90-day blocks.
