How should I split a marketing budget across channels?
Most budgets are split by habit. A few simple rules make the split follow results instead.
- What percent should go to paid ads?
- How much should we keep for testing?
- When do we move money between channels?
Split the budget in four parts: people, proven channels, tests and tools. Fund proven channels up to the point where cost per opportunity starts to rise, keep a fixed share for testing new channels, and move money quarterly based on pipeline and payback. There is no correct percentage for paid ads; the right amount is whatever your best channel can absorb at an acceptable cost.
| Bucket | Share of program budget | Rule |
|---|---|---|
| Proven channels | 60% to 70% | Fund until cost per opportunity starts rising |
| Tests | 15% to 25% | Each test has a budget, a question and a pass mark |
| Content and assets | 10% to 15% | Supports every channel, not one |
| Tools | Under 10% | Review every renewal against use |
How to move money
Each quarter, rank channels by cost per qualified opportunity and payback. Add budget to the best channel in steps of 20% to 30% and watch the cost per opportunity. When it rises above target, stop adding. Move tests that pass into the proven bucket and end those that fail.
Watch the tools line
Gartner's 2026 survey found 15.3% of marketing budgets now go to AI initiatives, and labour is taking a larger share. Tools compete with people and media for the same money, so review each renewal against actual use.
- Equal budgets across channels regardless of results.
- No test budget, so the next channel never gets found.
- Tools that renew without anyone checking use.
- Moving money monthly on too little data.
- Ranking channels on leads, not qualified opportunities.
- Channels ranked on cost per qualified opportunity.
- Budget added in steps, with a stop rule.
- A fixed test line every quarter.
- People costs separate from program costs.
- Tool renewals reviewed against use.

CMOs now direct 15.3% of marketing budgets to AI initiatives, yet only about 30% say they are ready to scale AI. Spend on tools only pays off with people to run them.
Read the release →Marketing spend grew 1.74% in the prior year while digital spend grew faster. Most of the change is within the budget, not on top of it.
See the results →Paid media threads often warn against spreading a small budget across many channels. The common advice is to prove one channel before adding the next.

How much should go to paid ads?
Whatever your best paid channel can absorb at an acceptable cost per opportunity. There is no fixed share.

We usually start at 15% to 25% of the program budget.
How often should we reallocate?
